2020 Zhanzhi Group Subsidiary Executive Leadership Training
It has been more than one month since the executive leadership training of Zhanzhi Group started. The training program was organized by the group headquarters, and 35 senior executives from all over the country participated in it. Sun Zong, General Manager of the Group, attended the training site and participated in the two-day training study together with the senior management of each subsidiary. The students' enthusiasm for learning still deeply touched the author's heart.
On August 15th, 2020, the Magic Capital was sunny in midsummer, and the training room of the group headquarters was filled with a strong learning atmosphere. This is after the semi-annual meeting in Sheshan in July, the executives of various subsidiaries gathered in Shanghai again. On this day, our leadership training started in anticipation.
Group headquarters attaches great importance to this leadership training project, and the project team is composed of internal senior management team, tutor members and external expert team, with Sun Zong as the class teacher. With the aim of project design that the courses can be landed, the training effect can be evaluated, and the organizational efficiency can be improved, the members of the project team have been grinding courses for four months. The whole process includes nine steps: building the competency model of senior executives → building the leadership learning path → drawing the learning map → evaluating Jiugongge talents based on the competency model → finding shortcomings based on the evaluation results → designing courseware with shortcomings → implanting industry cases into courses → learning and case complementing each other's action group learning mode → closed-loop mode for the end-of-term re-evaluation results to check the effect of the initial benchmark.
Different from the previous external training, the executive leadership training program of this molecular company focuses on the integration of work and study, and learning is applied to work. Impressive is that the competency model of Zhan Zhigao is based on the upright and brave "Iron Man". The model mainly includes "three families and nine standards", namely, "three families" that lead the business development family, promote the organizational growth family and practice the values leading family, and "nine standards" that include strategic thinking, resource integration, lean implementation, learning and innovation, cross-border collaboration, team development, organizational identity, conscientious responsibility and integrity. According to the ability evaluation results of talent inventory Jiugongge, it clearly shows the advantages and disadvantages of the senior management team at present. Among them, the organizational identity, conscientious responsibility and integrity under the leadership of practicing values scored the highest, which also means that the corporate culture of Zhanzhi is deeply rooted in the hearts of the people and plays a positive leading role for all employees of the company. The core curriculum focuses on strategic thinking, learning innovation and team development.
In the course implementation stage, the learning mode also fully considers the characteristics of adult learning, which is carried out in accordance with the 7-2-1 principle: 70% practice, 20% study by others, and 10% topic teaching. The study period is as long as 4 months, which is carried out by online to offline, who mainly studies independently by study groups and assisted by action coaches. After the end of the learning cycle, the competency assessment will be conducted again, and the final results will be compared with the initial results. The overall learning results will be verified by comparing the two assessment results, and the assessment methods will be organically combined from qualitative and quantitative dimensions. This evaluation can not only avoid the problem that traditional training can not evaluate the effect, but also make the learning results more visible.
Zhanzhi is a learning organization with a strong top-down learning atmosphere. The concept of "work is learning" is fully displayed in the group project design of this project. The 35 executives who participated in the training were divided into 5 groups on average, and each group was supervised by a senior exhibitor. Each study group selects a topic through bidding to land through action learning. Each subject is designed in combination with the actual operation and development status of the exhibition and the forecast of future development. The study and practice of the subject are all integrated into the action study, which makes this leadership project have stronger landing and practicality. Because both the analysis of topics and the implantation of cases all come from work, and at the same time, they are restored to work, which ultimately contributes to the improvement of organizational efficiency.
The two-day study was compact and orderly, and everyone spoke freely. At the same time, they also faced up to their own shortcomings and actively participated in the group discussion of action learning. On the opening day, an open and democratic competition was held for the class committee, and finally the class leader, study committee member, discipline committee member and other class committee members were selected.
On the one hand, it is the action learning of knowing ourselves and knowing each other, on the other hand, there are senior executives who are familiar with the company's business and top-level design as mentors, and at the same time, there are all members' devotion.
